A head gasket problem is one of those faults that owners dread hearing about, mostly because it has a reputation for being expensive and open-ended. In reality it is a job like any other: what matters is finding out exactly what has failed, how far the damage has gone, and being honest about whether repairing the gasket will genuinely fix the car. Most head gasket jobs arrive here in one of two ways. Either the car has been losing coolant for months with nobody able to find a leak, or it overheated once and has not been right since. Both are worth investigating properly rather than guessing, because the tests that confirm a head gasket failure are straightforward and the answer changes the entire plan for the car. What a head gasket does
The head gasket sits between the cylinder head and the engine block and has three jobs to do at once. It has to seal the combustion chambers so that the pressure created when the fuel burns stays in the cylinder. It has to seal the coolant passages that run between the block and the head. And it has to seal the oil galleries that carry pressurised oil up to the camshafts and valve train.
Those three fluids — combustion gas, coolant and oil — all pass through the same joint, within millimetres of each other, and they must never meet. The gasket manages that while the engine expands, contracts and vibrates through thousands of heat cycles. When it fails, it is usually one of those seals giving way, and which one it is determines the symptoms you see.
Modern engines make this harder than older designs did. Cylinder heads are aluminium, blocks may be aluminium or iron, and the two expand at different rates. Turbocharged engines like the EcoBoost family run higher cylinder pressures than the naturally aspirated engines they replaced. The gaskets and head bolts are designed for this, but it leaves less margin when something else goes wrong — and the something else is almost always heat.
Common signs of head gasket failure
Head gasket failures rarely announce themselves clearly. The early symptoms are easy to mistake for smaller faults, which is why so many cars arrive here having already had a thermostat, a water pump or a coolant cap fitted. The signs worth taking seriously are set out below.
Coolant loss
Unexplained coolant loss is the single most common reason a head gasket ends up suspected. The level in the expansion tank drops, you top it up, and a few weeks later it has dropped again — but there is no puddle on the drive and nothing obviously wet under the bonnet.
That is what makes an internal leak different from an external one. The coolant is not escaping to the outside world; it is being drawn into a cylinder and burnt, or it is being pushed out of the system by combustion pressure. Before we blame the gasket we always pressure test the cooling system and check the usual external suspects — hoses, the radiator, the water pump, the degas bottle and the heater matrix — because plenty of slow leaks have a much cheaper cause. Overheating
Overheating and head gasket failure feed each other, and part of the diagnosis is working out which came first. A cooling system fault — a stuck thermostat, a failing water pump, a blocked radiator or an airlock — can push temperatures high enough to fail a perfectly good gasket. Equally, a gasket that has already failed will cause overheating because combustion gas pushes coolant out and creates air pockets that stop the system circulating properly.
The pattern often tells us something. A car that runs cool on a motorway but climbs in traffic points towards airflow or a fan fault. A car that heats up quickly under load, with the temperature gauge swinging and the heater blowing cold, points more towards gas in the system. White smoke from the exhaust
Every car produces a light white vapour on a cold morning that clears within a minute or two — that is condensation and it is completely normal. What is not normal is thick, persistent white smoke that continues once the engine is warm, often with a slightly sweet smell.
That is coolant being burnt in the combustion chamber. It usually means the gasket has failed between a coolant passage and a cylinder, or in more serious cases that the head itself has cracked. A car doing this will also be using coolant, and if it has been driven like that for a while the spark plug in the affected cylinder often comes out unusually clean, steam-cleaned by the coolant passing over it. That is one of the quickest confirmations we get during diagnosis.
Pressurised cooling system
A cooling system is designed to hold pressure, but it should build gradually as the engine warms and be stable once it is at temperature. When combustion gases leak past the gasket, the system pressurises far faster and far higher than it should.
The signs are hard to miss once you know them: the top hose goes rock hard within a few minutes of a cold start, the expansion tank bubbles or churns while the engine is idling, coolant is pushed out of the cap or overflow, and the level drops again as soon as the engine cools. On some cars the heater stops working properly because gas has collected at the highest point in the system. We confirm this with a chemical gas test on the coolant and, where needed, a cylinder leak-down test that shows bubbles appearing in the expansion tank.
Oil and coolant contamination
Where the gasket fails between an oil gallery and a coolant passage, the two fluids mix. The classic sign is a creamy, mayonnaise-like deposit under the oil filler cap or on the dipstick, and an oil level that appears to be rising rather than falling.
One caution here: a small amount of light emulsion under the filler cap on a car that only does short winter journeys is often just condensation, not a failed gasket. What concerns us is a milky, coffee-coloured film through the whole sump, oil in the expansion tank, or both. That mixture is a poor lubricant, so an engine that has run like that for any length of time needs its bearings inspecting before anyone talks about simply replacing the gasket — putting a new gasket on an engine with damaged bearings solves nothing.
Compression testing and diagnosis
We do not condemn a head gasket on symptoms alone. Every car goes through the same sequence of tests so that we know what has failed and how much damage has followed it.
- Cooling system pressure test. Confirms whether the loss is internal or external, and identifies the cheaper faults first.
- Combustion gas test. A chemical test on the coolant that detects exhaust gases where they should not be.
- Compression test. Shows whether any cylinder is losing pressure and gives us a comparison across all cylinders.
- Cylinder leak-down test. The most informative of the lot. It tells us not just that a cylinder is leaking but where to — into the coolant, into the sump, into the inlet, into the exhaust or into a neighbouring cylinder.
- Live data and fault codes. Coolant temperature behaviour, misfire counters and fuel trims often support what the mechanical tests are showing.
- Oil and coolant inspection. Looking for contamination, debris and any evidence of damage beyond the gasket itself.
- Borescope inspection where appropriate. A camera through the plug hole shows steam-cleaned pistons, bore condition and any obvious damage before we take anything apart.
Those tests take time, and that is deliberate. Getting them right is what stops you paying for a head gasket on a car whose real problem is a failed water pump — or, just as importantly, what stops you paying for a gasket on an engine that actually needs far more.
When a head gasket can be repaired
Plenty of head gasket failures are entirely repairable, and the outlook is best when the car was stopped early. If the overheat was brief, the driver pulled over promptly, and the bottom end has not been run without proper lubrication, a head gasket job is a sound repair that gives many more years of use.
In practice we are looking for a cylinder head that is within serviceable limits and can be skimmed flat if needed, a block face in good condition, no cracks in the head between the valve seats or into the coolant jacket, valves and seats that are sound or can be reconditioned, bores that are not scored, and no evidence of bearing damage from oil dilution or overheating.
Where all of that checks out, we replace the gasket, renew the head bolts, address whatever caused the failure in the first place, and the car goes back to normal service. We will always tell you when we think a straightforward gasket repair is the right call — there is no sense selling a bigger job than the engine needs.
When an engine rebuild or replacement is the better option
The honest conversation happens when the head comes off and the damage goes further than the gasket. The situations where we would not recommend a gasket-only repair include a cylinder head that has distorted or cracked beyond what skimming can correct, a block deck that is damaged or eroded, scored bores where coolant has washed the oil film off the cylinder walls, and bearing damage caused by oil that had been diluted with coolant.
In those cases a new gasket would seal the joint but leave the underlying damage in place, and the car would be back within months. What we will not do is give you that news without evidence. If we recommend a rebuild or a replacement, you will see what we have found and why, and you will get a written quote covering the realistic options rather than a single figure and a shrug.
Our repair process
- Diagnosis. The full test sequence above, so that we know what has failed before anything is removed.
- Written quote. A clear breakdown of parts and labour, including anything we have flagged as a likely extra once the head is off, so there are no unwelcome phone calls later.
- Head removal. The head is removed carefully with the engine at the correct temperature and the timing components handled properly. On 1.0 EcoBoost engines that means paying particular attention to the wet belt setup and the condition of the oil in the system.
- Inspection and measurement. The head is checked for flatness and cracks, the valves and seats are assessed, the block face is measured and the bores are inspected. Machining is arranged where it is needed.
- Reassembly. New gasket, new head bolts, new seals and any single-use fasteners, all torqued and angle-tightened to specification in the correct sequence, with timing components refitted using proper locking tools.
- Cooling system service. The system is flushed, refilled with the correct coolant, bled properly and pressure tested. Whatever caused the original overheat — thermostat, pump, radiator, fan or hose — is dealt with at the same time.
- Oil change and start-up checks. Fresh oil and filter, supervised first start, oil pressure verified, leaks checked hot and cold, fault codes cleared and monitored.
- Road test. A proper road test that gets the engine to full operating temperature and load, followed by a re-check of levels and a final pressure test before you collect the car.
Why specialist diagnosis is important
Head gasket symptoms overlap with several much cheaper faults, and they also overlap with several much more serious ones. A car losing coolant might need a hose. A car overheating might need a thermostat. A car misfiring might need a coil. All three of those can look exactly like a head gasket to someone working from symptoms alone.
The reverse is just as true. A car diagnosed with a head gasket might actually have a cracked head, a damaged block or bearing wear from running on contaminated oil. Fitting a gasket to that engine wastes both your money and the labour involved in getting there.

Can I keep driving with a suspected head gasket problem?
We would strongly advise against it. Once combustion gases are in the cooling system the engine cannot cool itself properly, and coolant getting into the oil ruins its ability to protect the bearings. A car that is stopped early is often a straightforward gasket repair; one that has been driven on frequently needs far more work.
How do you confirm it is definitely the head gasket?
We use a combination of a cooling system pressure test, a chemical combustion gas test on the coolant, a compression test and a cylinder leak-down test, backed up by live data and a borescope inspection where useful. Together those tell us whether the gasket has failed and where it is leaking to.
Is white smoke always a head gasket?
No. A light white vapour on a cold start that clears as the engine warms is normal condensation. Persistent thick white smoke once the engine is hot, especially with a sweet smell and coolant loss, is what points towards coolant entering a cylinder.
What causes a head gasket to fail in the first place?
Overheating is by far the most common cause, usually triggered by a cooling system fault such as a stuck thermostat, a failing water pump, a blocked radiator or a slow leak that went unnoticed. That is why we always fix the underlying cause as part of the repair rather than just replacing the gasket.
Do those head gasket sealant products in a bottle work?
They are a temporary measure at best and can block heater matrices, radiators and small coolant passages, which makes the eventual proper repair harder and more expensive. If you have used one, tell us so we can flush the system thoroughly.
Will the cylinder head need skimming?
Often, yes. We measure the head for flatness and check it for cracks once it is off. If it is distorted but still within serviceable limits it can be machined flat; if it is cracked or beyond limits we will discuss replacing the head or looking at a rebuild or replacement engine.
How long does a head gasket repair take?
